Thinking about building a 4x12. Wondering if anyone out there has any insight on when one gun isn't enough and two would be needed. 4x4 front pan and 4x8 back. Any ideas?

I think it would depend on the gun. I have a friend with a Carlin 701 on a 4x12 with same length pans. Works well. Not sure how much oil he is pushing. Some good info here: https://www.leaderevaporator.com/pdf_files/leader-insulated-oil-arch.pdf

And I have a Carlin 801 for sale.
