Problems with draft

Is there any suggestions on the sand dish in the back of the evaporator. I fired for the first time tonight and didn't have a good draft at all, I started my dish at the end of my flues. I think the dish needs to be back a little bit?? Would appreciate any suggestions. Its not a forced at it draft either..

Not sure what you mean by dish. What size rig? How tall is the stack? Raised or drop flue?

2×6 raised flue, 19' of stack, and 3 year old dried ash split up extremely small..
